Profitability is decided in the middle of a project, not at the end
By the time a project shows up as unprofitable in the accounts, every decision that made it unprofitable has already been taken. The useful moment is earlier: the week the revisions started multiplying, or the point where a two-day task quietly consumed six.
Tracking effort against estimate at task level gives you that moment. Not for surveillance, and not to bill in smaller increments, but because the ratio between estimate and actual is the earliest reliable signal that scope has moved.
It also makes the next quote better. After a few engagements you are estimating from your own history rather than from optimism, which is the single highest-leverage improvement available to most teams doing client work.
